The problem

Paid ads are a comfortable habit. Money goes in, leads come out, and the dashboard always looks busy.

For a lender serving international students, that habit was also an expensive way to meet people. Our future borrowers trusted their friends, their seniors from back home, and the students who had gone abroad before them. An ad from a lender they had never heard of came a distant last.

The spell

We moved money toward the places students were already listening. Not all at once: each channel earned a bigger share of the budget only after it proved it could carry the weight.

  • Organic search, so the questions students typed at 2 a.m. led to our answers.
  • Referrals, rebuilt so both people got rewarded and the reward arrived sooner.
  • International ambassadors: students who could say "I did this" in the language and context of home.
  • Tighter economics everywhere else: scholarship terms, referral and ambassador terms, agency and vendor contracts, and paid media brought in-house so we could steer it ourselves.

The hardest part was emotional, not technical. Turning down a channel that still produces leads feels like turning down growth. The data said otherwise, so we kept listening to the data.

What happened

Acquisition cost per dollar lent fell from about ten cents to one cent, excluding repeat borrowers. In 2023, on a flat budget, funded loan volume grew 1.8× and qualified leads grew 2.3×. The controls stuck: acquisition cost stayed near historic lows into 2025.
